Banks you use but never think about. FMCG brands you buy on autopilot. Household names that exist in culture without contributing to it. This article looks at the mass of mediocrity – the statistically visible cluster of brands that are present but absent from the conversations that matter – and examines how brands move out of it. It is the fourth in a five-part series exploring the findings of the Brand Currency Index™ – a proprietary study by Social Element measuring the value of brands on social media.

Most brands are present. That is not the problem.

They post. They sponsor. They respond. They launch campaigns, brief creators, build calendars, chase moments and keep the machine moving. Many are known, used and commercially important. Some are even essential to everyday life.

And yet in Brand Currency terms, many sit in the same place: the mass of mediocrity.

While some brands and categories have clear and distinct shapes (Social Contracts, left) most exist as part of an average mass
Brand Currency Index™ 2026

Their behaviour is average. They show up in expected ways, say expected things, use expected formats and create expected interactions. Sometimes that is useful; categories have conventions for a reason. They help people recognise what a “thing” is, where it fits and why it should be trusted. A bank needs to feel like a bank before it earns the right to behave like anything else. A healthcare brand cannot borrow the rules of fast food and expect people to accept it.

So category language matters, but the risk comes when category language becomes category “meh”. Brands start to cluster around the same behaviours, same cues, same messages and same forms of participation. They become recognisable, but interchangeable. Present, but weak. Active, but hard to remember.

Not just “samey”, mediocre.

Shape-Shifters are the brands that break that pattern. They do not escape the mass by posting more often or copying the loudest brand in another category. They escape because they make clearer choices about the kind of interactions needed to build their brand in the communities that matter, and then behave in ways that deliver that choice.

The brands that break out are the ones with a clearer shape.

Brand Currency “shape” matters because it makes behaviour visible.

It shows how a brand currently performs across the interactions that count. It shows whether the brand is building strength through its own presence, through the community it nurtures, or through the extent to which people move it voluntarily beyond its own channels. It shows whether a brand is close to the category average or developing a more distinctive profile. It shows where competitors are stronger, where the category has permission to stretch, and where a brand may be busy without creating much currency at all.

That makes shape useful in two ways.

First, it can inform strategy. It gives marketers evidence of how the brand currently interacts in the communities that matter, how the category behaves and what kinds of interactions already create movement. It does not replace strategy. It is not the whole answer. But it gives sharper customer and category understanding, which has always been the bedrock of good strategy.

Second, it helps turn strategy into action. Once it is clear where the business needs to go, what position it needs to hold in customers’ minds and what kind of role it needs to earn, shape becomes a way to make those choices concrete. It moves strategy out of the deck and into behaviour.

That is the real value of shape-shifting; enabling brands decide what kind of interactions they need to create.

Shape Shifter brands that have broken out of the mass of mediocrity
Brand Currency Index™ 2026

Shape is evidence before it becomes action.

Brands have always faced a strategic choice between fitting in and standing out.

Fit in too little and people find it hard to understand what you offer. Break too many category codes and you risk losing credibility. In some categories, the familiar cues carry trust. They tell people the brand is safe, serious, reliable, expert or worth considering. There are moments when speaking the language of the category is the sensible thing to do.

Fit in too much and the brand disappears into the average.

This is the tension Shape-Shifters manage well. They understand which conventions help them belong, and which conventions hold them back. They know where to reflect the category because recognition matters. They also know where to stretch it because distinctiveness creates movement.

Brand Currency makes those decisions clearer.

If a brand’s shape is flat, average or indistinct, the problem may not be lack of activity or effort. It may be that the brand is behaving exactly as the category expects, without creating anything communities can use, repeat, claim, discuss or pass on. That might be enough to be present, but its not necessarily enough to build currency.

That is the mass of mediocrity.

The way out is not random disruption or doing more, it is deliberate behaviour.

The question is where fitting in helps, and where it holds the brand back.

No archetype should be treated as better than another. Fandom is powerful, but not every brand should try to become a fandom brand. Moment brands create currency through real-world experiences that travel socially, but not every brand has a product people want to photograph, film or remember. Conversation brands give people topics to gather around, but not every brand has earned the right to behave like a public talking point.

The right shape depends on the strategy, the category, the customer and the community.

For some brands, the right move is to deepen trust. For others, it is to create more participation. For others, to give people a better reason to talk. For others, to attach the brand to occasions that already matter. The job is to understand the currency the brand needs to build, then create the behaviours that can produce it.

This is where Shape-Shifters become useful.

They show that even functional brands can create stronger currency when they stop accepting the default role their category gives them. They do not abandon the category completely. They find a more valuable way to behave within it.

Lego is a useful example because it behaves like a fandom brand. It gives people ways to build, collect, belong and create. The product is still at the centre, but the interaction is bigger than purchase. People can display their taste, participate in the world, show what they have made and feel part of something with other builders – often from other fandom communities (Minecraft Lego anyone?). The brand’s shape reflects that behaviour.

Aldi moves differently, with a Narrative shape. Supermarket value could be purely functional: price, range, convenience, promotions. Aldi has made it more public, more playful and more talkable. It has found ways to make the act of saving money feel like something people can share and talk about without it feeling out-of-place

Ralph Lauren, a Moment-shaped brand shows another kind of shift, existing in the moments its audience already treats as meaningful. Wimbledon, the Olympics, the Oscars. These are not random placements. They are occasions loaded with aspiration, taste, performance and cultural memory which are relevant to the brands. The brand strengthens its shape by attaching itself to moments that make sense for the position it needs to hold.

Shape Shifter Brand Currency: Lego, Aldi, Ralph Lauren
Brand Currency Index™ 2026

These brands are not following one playbook. That is the point.

They are making different choices because they need to create different kinds of currency.

There is no winning shape, only the shape that makes the strategy work harder.

The danger is to misunderstand Shape-Shifting as a call for brands to become more entertaining, more reactive or more “social”.

That would be a shallow reading. The point is not to behave differently for its own sake. The point is to behave in ways that make the strategy real. If the strategy requires a brand to be more distinctive, the brand has to create interactions that people notice and reinforce brand equity. If the strategy requires a brand to build trust, the execution has to show reliability, clarity and usefulness. If the strategy requires a brand to become part of a community, it has to give people something to do with it beyond receiving messages.

This is where brands often fall short.

They say the right things about positioning, then execute as if the task is still to just “make messages.” They translate strategy into claims, ads, posts and campaigns, but not always into behaviours. They tell people what they want to mean instead of creating the interactions through which that meaning can form.

Shape-Shifting requires that brand that wants to build fandom needs rituals, symbols, access, participation and material people can use to show they belong. A brand that wants to create a Narrative shape needs points of tension, interest or usefulness that people genuinely want to talk about. A brand that wants to own moments needs to understand which occasions matter, why they matter, and what role the brand can credibly play inside them.

The shape does not come from what the brand says. It comes from what the brand does.

A strategy becomes real when it shows up in brand behaviour

This is where Brand Currency becomes practical.

A brand’s current shape can highlight the status quo. Its desired shape can clarify the brief. The gap between them becomes a way to decide what needs to change.

Should the brand keep reflecting category norms because credibility is the first task? Should it stretch those norms because the category has become too bland? Should it invest in community depth, earned talkability, human participation, real-world moments or more distinctive owned behaviour? Should it stop producing activity that creates no movement?

These are better questions than “what should we post and how often?”

They are also better than chasing whatever archetype looks most exciting. A functional brand does not need to pretend it is a sports league. A financial brand does not need to become a meme account. A healthcare brand does not need to perform intimacy it has not earned. Brand Currency starts from customer context and category understanding, not marketer fantasy.

That makes the work more grounded; the Shape-Shifters in the report are useful because they show that category assumptions are not brand destiny. A brand can start with the conventions of its category and still build a more valuable role. It can use the category average as context, not as a ceiling. It can decide where to fit, where to stretch and where to create a different kind of interaction altogether.

The discipline is knowing why.

Choose the shape, then build the behaviours.

For marketers, the application is simple, even if the work is hard.

Start with the shape you have today. Understand what it says about how your brand is part of current community interactions. Look at the category average. Look at the competitors. Look at the communities that matter. Look at the strategy. Look at the position the brand needs to reinforce in customers’ minds.

Then decide what kind of currency the brand needs to build.

Does it need to become more useful? More talkable? More trusted? More present in meaningful moments? More distinctive in its owned behaviour? Share more outside its own channels?

And then how do those answers shape execution?

Content, partnerships, responses, campaigns, creator work, community behaviour, product experiences, moments, formats and measurement… they should all start to reflect the shape the brand is trying to build.

At Social Element, we find brands escape the mass of mediocrity by becoming more strategically deliberate.

They understand the shape of the category, the shape of the community and the shape they need to build next. Then they put behaviours and interactions in place that make that strategic choice visible.

That is what Shape-Shifting really means: changing how brand behaviours because the strategy demands it, the category allows it and the community gives it value.

<hr class="wp-block-separator
