They may hunt for value during Black Friday, trade up when buying for guests, then prioritise convenience in the final days before Christmas.

Marketing strategies that don’t factor this in will struggle to reach consumers in the right way, at the right moment.

The Christmas shopping window is getting longer

Black Friday continues to distort the shape of festive shopping. Data from Mobsta reveals that in 2025, 72% of Black Friday shoppers bought Christmas gifts during the promotional period. Meanwhile, 34% of UK consumers started their Christmas gift shopping in November, compared with 26% in December.

The significance of this is easy to miss. Black Friday is not a standalone retail moment, it is fundamentally part of the Christmas shopping journey, influencing when people begin spending and how they approach the weeks that follow.

For marketers, that creates a longer period in which consumer intent can shift. Someone responding to a promotion in November may have a different motivation when they return in mid-December.

Media planning therefore needs to reflect the season as a sequence of moments rather than a single Christmas audience. The useful question becomes what the consumer is trying to achieve at a particular point in the journey, and what signals can help identify that behaviour.

This has practical implications for planning. The audience signals, creative and media environments that work during Black Friday will not necessarily be the ones that matter two weeks later. Rather than setting a festive audience at the beginning of the season and assuming it holds, marketers need to be able to recognise when motivations are changing and adapt accordingly.

One Christmas shopper can represent several different missions

The grocery data from last Christmas points to this fragmentation quite clearly. Mobsta’s transaction data shows average basket spend increased across most major supermarkets between November and December 2025, while customer growth was comparatively modest.

At Tesco, customer growth increased by 3.8%, while average basket spend rose 15.7%. At Waitrose, the corresponding figures were 15.3% and 24.5%. These figures demonstrate why customer numbers alone provide an incomplete picture of festive behaviour. The value and nature of a shopping mission can change significantly as Christmas approaches, even when the underlying customer is the same.

The proposition each retailer puts into market matters here. A value-led promotion can attract a shopper looking to manage their budget. A premium festive range can appeal when the mission is entertaining. Convenience becomes more important when time is running short.

This is where static demographic segmentation starts to look too blunt. Age or household type can provide useful context, but they do not explain why someone changes behaviour from one shopping trip to the next.

Real-world behaviour can add that missing context. Where people go and how their activity changes around promotional periods can provide a more useful indication of intent than a fixed label.

For planners, the implication is that segmentation should be a starting point, not the finished audience strategy. Behavioural signals can add another layer, helping marketers understand which mission may be emerging and therefore which message, environment or offer is most relevant at that point in time.

The supermarket is competing with the occasion itself

There is another shift marketers need to account for. Festive food spending is not confined to supermarkets.

The data shows that planned spending on in-home food and non-alcoholic drinks remained high, at 94% for the 2025 festive season, up from 93% in 2024. At the same time, planned spending on dining out rose from 78% to 82%.

That creates a broader competitive environment for grocery brands. A household deciding whether to host friends or go out is making a choice about the occasion before it makes a choice about the retailer.

This changes the role of marketing. Supermarkets need to understand the contexts in which in-home consumption becomes attractive, then find ways to remain relevant within those moments.

That might mean identifying consumers showing stronger signals around entertaining or premium grocery shopping. It might mean recognising when convenience becomes the dominant consideration. The point is that the audience definition should follow the mission, rather than the other way around.

More data only helps if marketers know what to do with it

For marketers, the value comes from understanding which signals actually matter for the outcome they are trying to influence. Location can show where behaviour happens. while combining different behavioural signals can provide more context around the circumstances in which it happens. Transactional activity can reveal spending patterns, while visitation behaviour can show how consumers move between competing destinations.

There is also a responsibility attached to this. As brands make greater use of behavioural and location intelligence, data integrity and ethics need to remain part of the planning process. Sophisticated modelling should not become an excuse for opaque audience logic. Marketers need confidence that the data is accurate and that its use is proportionate and explainable.

The opportunity for supermarkets in 2026 is to become more responsive to the reality of festive shopping. Christmas is not one audience behaving in one predictable way, but a series of changing missions shaped by timing and context.

This doesn’t mean abandoning audience segmentation. It means recognising its limits. Marketers can start with an understanding of who their customers are, but planning needs to remain responsive to what those customers are actually doing as the season develops.

The brands that understand those shifts can make their marketing more relevant because they are responding to behaviour as it develops, rather than relying on a fixed picture of who the shopper is.

By James Sexton-Barrow, Head of Strategy and Planning at Mobsta Christmas remains one of the biggest moments in the
